Your competitors aren’t misleading you; you’re just looking at the wrong documents.
Stop focusing on what competitors say in their marketing. Instead, track what they spend money on, because budgets reveal strategy more clearly than any mission statement.
The Procurement Trail That Nobody Follows
Most in-house competitive intelligence managers read earnings calls and product announcements. Few track procurement patterns, vendor relationships, or changes in technology stacks. It’s about asking the right questions. This approach lists every third-party tool your competitor mentions on their careers page. If their sales team uses Gong, they record calls and train reps to handle competitor mentions. If marketing is using HubSpot Enterprise, they are focused on inbound and will likely target your keywords soon. If engineering is hiring Kubernetes experts, they are rebuilding for scale, which could mean their current customers are frustrated with performance.h performance.
Follow the Money, Ignore the Mouth
Conference sponsorships show you where competitors are focusing their efforts. Don’t just note which events they attend; also track their sponsorship tier each year. If a company drops from platinum to silver at a major industry event, they are either moving their budget elsewhere or that market is not performing well for them.
Look at G2, Capterra, and TrustRadius to see how quickly competitors respond to reviews. If a company used to reply within 48 hours but now takes two weeks, their customer success team is either overwhelmed or being deprioritized. Either situation creates opportunities.
Build Your Early Warning System
Check competitor domains every quarter using BuiltWith or similar tools. If you see new chat widgets, they are changing their lead capture strategy. If they add Drift or Intercom, expect more aggressive outbound efforts in about 60 days. If they implement Optimizely, they are A/B testing pricing or messaging, so watch for changes.
Keep an eye on their engineering blog and GitHub repositories. Code commits usually increase before product launches. Updates to documentation show which features are a priority. When they deprecate API versions, it shows what they are discontinuing and what did not work.
Most competitive intelligence managers know what their competitors say. The best ones understand their competitors’ cost structure.
